    Once you’ve defined what will be outsourced and how the contract will be structured, the next step is to develop a fair and rigorous process to identify and select the right supplier. Choosing the right vendor is not just about finding someone who can do the work—it’s about finding a partner who can do the work well, on time, and in alignment with your organization’s values, risks, and standards.

    A strong supplier selection process is structured, criteria-driven, and transparent. It avoids vague decision-making and builds stakeholder confidence in the vendor relationship from the very beginning.

    Step 1: Define Your Selection Criteria

    As a team, brainstorm what qualities you are looking for in a vendor. Choose five to seven criteria that are most important for the success of the outsourced components of the Reckon project.

    Common criteria include:

    • Technical expertise or industry specialization
    • Past performance on similar projects
    • Pricing and cost realism
    • Timeline and delivery capacity
    • Communication practices and cultural compatibility
    • Data security and regulatory compliance readiness
    • Scalability and resource availability

    Step 2: Outline the Selection Process

    Describe the step-by-step process you will use to evaluate vendors. This may include:

    • RFP distribution
    • Vendor Q&A period
    • Proposal submission deadline
    • Proposal scoring using your criteria
    • Finalist interviews or demos
    • Reference checks
    • Final decision and contract negotiation

    Write your process as a numbered list or timeline. Be specific about who will be involved and how decisions will be documented.

    Step 3: Plan Your Due Diligence

    Vendor selection should include due diligence steps to verify vendor claims and mitigate risks. These may include:

    • Requesting references and contacting past clients
    • Reviewing sample work or case studies
    • Verifying financial stability or business registration
    • Conducting data security or compliance assessments
    • Requesting proof of insurance, certifications, or audits

    List the due diligence steps your team will require before making a final selection.

    Step 4: Write Your Selection Philosophy

    Write a brief paragraph (five to seven sentences) explaining the philosophy behind your supplier selection approach. Your paragraph should answer:

    • What is your team optimizing for in a vendor?
    • What trade-offs are acceptable, and which are not?
    • How does your selection process promote fairness, transparency, and alignment with C-Bay’s goals?

    This paragraph should reflect mature decision-making and will be referenced in later milestones when reviewing vendor proposals.

    • Avoid vague or generic criteria—be specific and measurable.
    • Use weighting to make your decision process objective and defendable.
    • A good process should be rigorous enough to prevent mistakes, but flexible enough to adapt to new information.
    • Don’t skip due diligence—it is the best way to avoid vendor regret.

    • A documented step-by-step supplier selection process
    • A list of planned due diligence actions
    • A one-paragraph summary of your supplier selection philosophy
